What does being ready for AI in retail really mean?
It's probably not what you think.
I've seen managers with twenty years of walking the store floor, who know every corner, every product, every season. People who live and breathe retail. And when you ask them about their conversion rate, they answer with total confidence: “around 85%.”
We installed AI and computer vision. 52%.
(The rest came in to browse. People tagging along. People who were never going to buy.) For years, that inflated metric was the basis for staffing, layout, and investment decisions. Nobody questioned it because nobody had a way to. And when the real number showed up, the reaction wasn't “great to know.” It was defensive — because this wasn't about asking marketing to bring more people into the store. The customer was already there. And they didn't know how to capture them.
That's the problem.
Being ready for AI starts with something that sounds simple and isn't: getting every department to speak the same language.
I've seen organizations where operations, sales, marketing, and innovation look at the same numbers and reach completely different conclusions. Each from their own language, their own KPIs, their own reality. They've been like that for years and nobody fixes it because nobody takes ownership of fixing it.
And that's exactly where AI can do something no alignment meeting has ever pulled off: force everyone to speak the same language. Because when you implement a system that needs consistent data to work, suddenly definitions matter. Criteria matter. And departments have to agree — not because someone asked them to, but because the system doesn't work if they don't.
AI doesn't arrive at an aligned organization. It arrives to create the conditions for that alignment to finally happen.
The rest comes later: accepting that the numbers you based years of decisions on were probably wrong.
Hiring people who know what you don't and giving them real authority — not a fancy title, but the power to change things that are going to annoy people with power.
Being ready means being willing to see what you didn't want to see.
“It's always been done this way and it works, why would you change it?” I've heard that hundreds of times.
Sure it works. Within the numbers you have.
But what if it could work better?
